and as for black moving first and winning, i dont see any clear-cut way in a short span, because the white king has many degrees of freedom. however, the first step would be to take out the white rook in the first move. Even then, white can still checkmate if black makes one small error, but chances are black will go on to win

sujan jyu, i see a problem in yours too, the same bishop move you talked about will prevent your mate too... the (moved )bishop at b4 can take the knight you moved into f5 (your second step). this prevents checkmate in 3 the option if black moves bishop to b4 is 2) white q x b4, whick leaves black with only one option pawn g7-g6, then 3) white qe4-e5 checkmate
